Overview
The constraint was simple and absolute: no store could lose a trading hour. We built the target landing zone first, replicated data continuously, and cut over region by region on Friday nights with a tested rollback at every step. The old data centre was decommissioned three weeks ahead of schedule, and infrastructure cost fell by roughly a third once right-sizing and reserved capacity were applied.
